What was actually broken.
Two decades of acquisitions had produced a flat network, four identity providers and shared service accounts whose passwords nobody could rotate because nobody knew what would break. A single compromised laptop could reach plant systems in three hops.
How we went at it.
Identity consolidation first, because segmentation without identity is just a firewall rule waiting to be widened. We unified four providers into one, replaced shared accounts with workload identity and short-lived credentials, then segmented by plant and function with policy as code. Every change landed behind a monitored break-glass path so operations never lost the ability to intervene.
Where it landed.
Standing privileged access effectively disappeared. The organisation passed its first external penetration test with no critical findings, and ISO 27001 certification followed four months later.
They understood that we could not stop the factories. Every single change had a rollback we had rehearsed.
